Our Approach
Method before opinion. Evidence before conviction.
Every Villasenor engagement runs the same disciplined sequence — and we will walk you through it, working papers included, before you commit to anything.
The method
Four steps. No shortcuts.
Each step produces something concrete that you see, argue about, and approve before we move forward. Nothing in this sequence is optional, and nothing happens out of your view.
Diagnose
What happens
We spend the opening weeks establishing what is actually true: re-basing your numbers, testing your market assumptions against evidence, and interviewing the people closest to the problem — not only the people closest to power.
What you see
A diagnostic memo in plain language: what we found, what surprised us, what we could not verify, and what it changes about the question you originally asked us.
Why it matters
Most engagements fail before they begin because they accept the client's framing as fact. We refuse to. A recommendation built on an unexamined premise is expensive theater.
Frame
What happens
We reduce a sprawling situation to the two or three decisions that genuinely matter, and make every trade-off explicit — including the ones leadership has been quietly avoiding.
What you see
A one-page decision map: the real choices on the table, what each one commits you to, and how reversible each one is. You will have argued about this page before you approve anything.
Why it matters
Organizations rarely fail by choosing the wrong option among good ones. They fail by answering the wrong question very well. Framing is where that failure is prevented.
Decide
What happens
We put a single, clear recommendation in front of the decision-makers, with the reasoning attached, the risks quantified where they can be, and the conditions under which we would reverse our own advice.
What you see
The recommendation, the argument for it, the strongest case against it written by us, and a decision memo your board can act on without a follow-up meeting.
Why it matters
Hedged advice hands the decision back to you without reducing your uncertainty. We are paid for the courage of a specific position — and for telling you quickly when we were wrong.
Execute
What happens
We stay through implementation: sequencing the work, pressure-testing it against the organization's real capacity, and remaining in the room as the plan meets resistance.
What you see
A cadence of working sessions with the people doing the work, unambiguous milestones, and honest reporting when reality diverges from the plan — early, while it is still cheap.
Why it matters
A recommendation without follow-through is just an expensive opinion. The value of counsel is realized in the last hour of execution, not the first hour of analysis.
From our working papers
How we think, in our own words.
On decision framing
“Most strategy failures are not failures of analysis. They are failures of framing — the organization answered the wrong question very well.”Villasenor Hope Ventures working paper, 2025
On the cost of hedging
“An advisor who will not take a position has not given you advice. They have given you a mirror with a syllabus.”Villasenor Hope Ventures working paper, 2024
On reversal
“The mark of a serious decision is not confidence in the outcome. It is knowing, in advance, what evidence would change your mind.”Villasenor Hope Ventures working paper, 2026

Questions we are asked before every engagement.
Begin the conversation
Bring us the decision you keep deferring.
